MyRenoHQ · Investor briefing
The renovation industry,
rebuilt as software.
One platform takes a homeowner from a phone scan to a finished room — design, price, trades, schedule and on-site management — doing in code the work a project manager normally does by hand.
Two markets, one engine. A ~$50B homeowner renovation market and a ~$540M/yr builder-SaaS market, served by the same automated platform — with a deliberate path to becoming one of the first renovation platforms run almost entirely by AI.
An interactive briefing — tap any stage to open it, and open “The full step-by-step” inside to go all the way down to how each part works. ↓
Renovating is opaque, stressful, and usually over budget.
Most people renovate a bathroom once or twice in their life. They don't know what it should cost, which trades to trust, or what order things happen in — so they overpay, get surprised, and lose sleep. The work that keeps a renovation on track — design, accurate pricing, sourcing and sequencing trades, coordinating the site — is skilled, expensive and almost entirely manual. It's one of the last large industries still run on phone calls, spreadsheets and guesswork.
The whole renovation, end to end, in one platform.
A homeowner scans their room with their phone. From there the platform runs the chain — and each step feeds the next, on one connected data spine.
The expensive, manual middle — done in code.
Because software does the design take-off, pricing, trade sourcing and scheduling, one coordinator is designed to run many jobs at once. The operational backbone is built; the goal is to automate what's left.
↑ climbing with every release* Design target based on the automation below — one coordinator overseeing many concurrent jobs versus a traditional project manager. Not yet measured in live operation (pre-launch).
The same engine, sold two ways.
The owner-builder journey
Direct to homeowners who manage their own renovation — a guided Stage 1 → 2 → 3 path, paid stage by stage, with the platform doing the project-manager work.
Builder Pro
The same platform as the operating system for small builders & designers — a $500/mo subscription, a branded client portal, and the per-project toolset run for them.
One codebase, two revenue engines. The sections below open each pathway in full.
The owner-builder journey.
A homeowner manages their own renovation from their phone — the platform does the parts that normally need an expensive project manager. Three stages, paid only as they choose to continue.
📐 Stage 1Plan & PriceSee your new room and what it'll really cost. $399 +
What the homeowner does
- Answers a few simple questions about their space and style
- Scans their room with their phone — no tape measure, no site visit
What the homeowner gets
- Two to three professional layout concepts, shown in realistic 3D
- An honest, itemised budget for the whole job — theirs to keep
The clever bit
Their phone scan builds an accurate 3D model of the actual room; an AI vision pass reads the fittings, a layout is proposed, and the price is generated automatically. What normally takes a designer several days and a site visit happens in a guided flow — at a fraction of the cost.
What MyRenoHQ does
Turns the scan and answers into a concept package: the 3D model, a proposed layout and an itemised cost estimate are generated automatically — a designer steps in to finish and quality-check the concept before it goes out.
Climbing as the AI design and pricing engine improves — the human review shrinks with every iteration.
📋 Stage 2Full Design & DocumentationTurn the concept into a buildable plan. $699 +
What the homeowner does
- Confirms the finer details of their design
- Chooses their actual products — tiles, tapware, vanity — at member prices
What the homeowner gets
- A full set of construction drawings, ready to build from
- A line-by-line budget that matches exactly what they've chosen
The clever bit
Every choice instantly re-prices the whole job, so the budget is never out of date. Because the documentation generates straight from the signed-off concept model, the drawing set — normally hours, or even days, of manual drafting in SketchUp — is largely done at the click of a button.
What MyRenoHQ does
Produces the full construction drawing set from the concept model and keeps the costing in lock-step with every product choice. The job that's normally the most tedious in the business needs only light checking and finishing.
🔨 Stage 3Build & ManageWe line up the trades and run the job to handover. $150 setup +
What the homeowner does
- Reviews quotes from vetted local tradespeople and picks who they want
- Approves the schedule and pays their trades milestone-by-milestone
What the homeowner gets
- A booked schedule with every trade sequenced in the right order
- On-site progress tracking through to handover — and a confirmed programme to keep
The clever bit — this is the moat
Stage 3 is the part that normally needs a builder or project manager. The platform does it in software: it sources and quotes trades, builds a correctly-sequenced schedule, issues purchase orders, runs the on-site milestone payments (homeowner pays trades directly), and keeps everyone in sync.
What MyRenoHQ does
Runs the build. Trade shortlisting, quote collection, the clash-free schedule, purchase orders, milestone invoicing and ~70 status emails are automated. The human side is vetting trades and light oversight — so one coordinator can run many jobs at once.
🔍Finding & choosing the tradesVetted quotes, the homeowner picks+
On Stage-3 payment the platform shortlists the top vetted trades per category, tops the list up from live sources where needed, and invites them to quote on this specific job with the drawings attached. Quotes come back, the homeowner compares side by side and chooses; the winner is notified and the rest are declined — automatically.
🗓️Building the scheduleWhere normal renos fall apart+
A dependency-graph engine sequences every trade in the correct construction order (you can't tile before waterproofing has cured), fits each into the dates they're actually free, and flags clashes before they bite. Each trade confirms by email; once locked, the homeowner signs off and the platform issues each a formal purchase order with scope and drawings.
🏗️On site, phase by phaseQuote → pay → build → sign off+
The build runs as phases — demolition, rough-in, waterproofing, tiling, fit-off. For each: the homeowner approves and pays that milestone (money goes to their trade), the work is done, and they sign it off before the next begins, following progress and photos the whole way.
📦Products & deliveryRight materials, right time+
The products chosen in Stage 2 are ordered through the platform from a ~5,800-SKU catalogue across 11 suppliers, with a disclosed 10% procurement fee, and tracked from order to delivery so materials arrive when the trades need them.
The Library — the whole method, in writing.
The same renovation knowledge the platform runs on, written up as a set of plain-English volumes. Buy it as a standalone manual, or get it free as you go on the service.
📚 The LibraryBuy the manual — or get it free with the service~80 tailored volumes toward a 100+ set, from design intent to the last trade. $99–$149 +
What's in it
- A library of ~80 published volumes (bathroom set complete; kitchen & laundry in authoring toward a 100+ set) — from Stage 1 design intent through every Stage 3 trade
- A universal reference set, plus state-compliance and construction-type addendums
- Tailored by a short questionnaire to the buyer's state, era and construction type — so they only get the volumes that apply
- Read online or print any volume — lifetime access once bought
Two ways to get it
The standalone manual
For the DIY homeowner not ready for the full service.
One-time purchase, lifetime access. Tailoring trims the volumes, not the price. A low-friction top-of-funnel product.
Included as you go
For every homeowner on the Stage 1/2/3 journey.
Their tailored library is bundled free, releasing more volumes as they pay each stage. Same knowledge as the manual.
What MyRenoHQ does
The questionnaire filters the catalogue to the buyer's relevant set, checkout and delivery are automated, and a magic-link sign-in unlocks their library — no account setup, no manual fulfilment. Builders get the full library as a Builder Pro perk (see Pathway B).
Builder Pro — the operating system for small builders & designers.
The same platform, white-labelled to the builder. They take on more work without more admin or more staff — and the platform earns three ways on every job they run.
$500/month subscription · 14-day no-card trial · free tier = 1 active client & MyRenoHQ branding · Pro = unlimited clients & team, white-label, AI tools, and the full Library included as a working reference.
👋 Step 1Win the clientLook like a firm ten times the size from the first meeting. +
What the builder does
Adds the client to their pipeline and invites them to a branded portal; the client scans the room, or the builder does.
What the builder gets
A polished, guided client experience from day one — 3D concepts and a realistic price that make a solo builder look like a studio with a full design team.
What MyRenoHQ does
Stands up the branded portal, processes the scan into a 3D model, and generates the concept and estimate. The builder just invites the client.
📐 Step 2Design & documentThe drawings that used to take days — at the click of a button. +
What the builder does
Confirms details and product selections — or lets the client choose from options the builder sets.
What the builder gets
A full construction drawing set and a line-by-line budget, generated from the concept and ready to build from.
What MyRenoHQ does
Generates the drawing set and documentation from the concept model — the single most tedious, time-consuming job in the business, done for the builder.
🧮 Step 3Price & quoteA quote that re-prices itself — never out of date. +
What the builder does
Sets their own rates and margins once; adjusts per job if they like. Sends the quote.
What the builder gets
A professional, itemised quote that re-prices itself every time the design or products change.
What MyRenoHQ does
Prices the entire job from the builder's rate card and the live design, and keeps it accurate as things change. The builder just sets their margins.
🔨 Step 4Trades & scheduleOwn trades, sequenced and briefed — automatically. +
What the builder does
Uses their own trade network and rates, or the platform's vetted trades, and assigns a trade to each phase.
What the builder gets
Every trade gets a clear scope and drawings automatically, and the schedule sequences everyone in the right order around availability.
What MyRenoHQ does
Briefs every trade with scope + drawings, builds and sequences the schedule, and issues purchase orders. The builder chooses who does the work; the platform coordinates it.
💳 Step 5Run & get paidMilestone payments, progress, clients always in the loop. +
What the builder does
Tracks progress and marks work complete. The client approves and pays each milestone.
What the builder gets
Milestone payments, on-site tracking, and clients kept updated automatically — across their whole pipeline of jobs.
What MyRenoHQ does
Invoices each milestone, advances phases, and keeps the builder, their trades and their clients in sync — for every job in the pipeline at once.
Built to run on AI. The road to 100%.
Today ~80% of the operational work is automated in software. We're proposing to reach near-total, AI-run operation within 12 months of launch — positioning MyRenoHQ as one of the first renovation platforms run almost entirely by AI.
How automated each part is today — and what's doing it
The 12-month proposal
Pre-launch
~80% automated, backbone complete
Scan, design, pricing, sourcing, scheduling, comms and ordering all run in software. A person finishes designs, vets trades and authors library content.
+0–6 mo
Close the design & QA loop
AI design finishing and automated drawing checks shrink the human step in Stages 1–2; AI handles exceptions and first-line client questions end-to-end.
AI trade matching & oversight
AI assists trade vetting and on-site oversight, and auto-authors and maintains the remaining library volumes — removing the last routine human touchpoints.
+12 mo
Near-total, AI-run operation
A renovation platform where AI runs design → price → trades → schedule → build coordination end-to-end, with humans on exceptions and strategy — among the first of its kind.
Go-to-market: two stages of scope
Bathrooms, kitchens & laundries
Built today. The three highest-volume renovation rooms, each with its own design logic, costing, schedule graph and library — live across Australia.
New project homes, nationally
Proposed expansion. Extend the same engine to new-home builds across Australia — a far larger GMV per project. Roadmap, not yet built.
A deep, tested platform — before a dollar of marketing.
This isn't a prototype or a deck-ware mockup. It's a production-grade codebase, heavily tested, covering the full renovation chain for three verticals and two business models.
Design studio & CAD
An in-browser 2D/3D editor (the largest module in the codebase): wall/fixture drawing, tiling, elevations, plan sheets, drawing-to-quantity take-offs, Babylon.js 3D. AI proposes layouts from the scan.
Mood board
Scrape-by-URL, drag-and-drop import, a browser extension and a curated catalogue picker. An AI pass extracts product attributes that feed the costing engine.
Integrated ordering
A 5,818-SKU catalogue across 11 suppliers, Stripe checkout, a disclosed 10% procurement fee, and a supplier-fulfilment queue — ordering built into the build flow.
Scan · BIM · CAD
Phone/LiDAR scan ingestion with an AI vision pass (up to 30 photos), IFC→GLB BIM import for supplier models, and a native SketchUp connector extension.
Costing & scheduling engines
Deterministic rules engines: auto draft estimates on concept-ready, live re-costing, and a dependency-graph scheduler that sequences trades and resolves clashes — per vertical.
Admin & operations
Revenue, funnel-conversion and config-health dashboards, an order queue, a per-project “next action” worklist, and a cross-project audit log. Mature ops tooling.
What it would cost to build this from scratch.
A useful way to value the asset: if an investor commissioned a software agency to build what already exists, what would the invoice be? We modelled it three independent ways — they converge.
Delivered by a solo founder, with AI, for a fraction of that.
The replacement cost is the thesis, proven on ourselves: an AI-accelerated build produced multi-million-dollar scope in months, not years — the same leverage the platform brings to renovations.
Method A — by workstream, at Australian agency rates (indicative)
Triangulation. Method B (team-months): an agency team of ~6.5 FTE over ~13–15 months ≈ 85–100 person-months × ~A$24–30k/pm ≈ A$2.0–3.0M. Method C (code volume): ~214k production lines × ~A$10–14 fully-loaded per delivered line ≈ A$2.1–3.0M. All three converge on ≈ A$2.4–3.2M. Indicative estimate at Australian agency/contract rates (blended ~A$150/hr); not a company valuation, and not audited.
How the money comes in.
B2C · per owner-builder project
B2C by volume (illustrative): 1,000 projects → ~$2.2M · 3,000 → ~$6.7M · 6,000 → ~$13M · 10,000 (upper SOM) → ~$22M/yr. Depends on funnel conversion and product share.
B2B · per Builder Pro subscriber
Recurring ARR by subscribers (illustrative): 500 → $3M · 1,000 → $6M · 2,000 → $12M — before per-project stage fees and the transactional take. Because one builder runs many jobs a year, the per-project layer can rival the subscription. Actual figures depend on churn, jobs-per-builder and transactional rates.
Projected annual revenue — both markets combined
An illustrative ramp of what we estimate is winnable within the SOM — owner-builder projects plus Builder Pro subscriptions — from a 2027 launch.
My estimate of a winnable ramp — not a forecast. B2C = completed projects × ~$2,200 (stage fees + 10% products), scaling 150 → 7,500/yr against a ~10,000-project upper SOM. B2B = Builder Pro subscribers 40 → 1,400 (vs a 500–2,000 SOM) × roughly ($6,000 subscription + 4–5 jobs/builder × ~$1,600 platform revenue per job). Excludes Stage-1/2-only partial revenue and standalone Library sales — both upside. MyRenoHQ is pre-revenue; these figures are entirely execution-dependent.
Projected profit margins — automation becomes operating leverage
As AI automation climbs toward 100%, the human cost of delivering each job falls away — so gross margin approaches software economics, and net margin follows as revenue scales past a lean, mostly-fixed cost base.
Illustrative — driven by the automation ramp, not a forecast. Gross margin = revenue after the direct cost of delivery (human-in-loop finishing, QA and support — shrinking as automation rises — plus AI inference, infrastructure and payment fees, an ~8–10% floor). Net margin = after marketing/CAC, a lean team and G&A; negative early by design (growth investment), turning positive as those largely-fixed costs amortise over the revenue ramp above. The 100% automation target follows the 12-month road-to-100% plan. Pre-revenue; execution-dependent.
Two large markets, built bottom-up.
B2C · the homeowner renovation market
SAM by state — where the ~$12B sits
B2B · the builder & designer market

What makes it hard to copy.
End-to-end, in software
From a phone scan to a booked build to handover, one platform owns every step — and each feeds the next. Competitors do a slice; no one automates the full journey.
The scheduling engine
Automatically sequences every trade in the correct construction order, fits real availability and resolves clashes — the genuinely hard, project-manager part, done in code.
A connected data spine
One item is tracked from drawing → product → price → schedule → on-site, so everything re-costs, re-schedules and reconciles instantly. It compounds with every job.
AI-native cost structure
Built by a solo founder with AI, the business runs the model it sells — a structurally low cost base and development velocity an incumbent can't match without rebuilding.
~$1.5M to reach profitability — on one round.
The platform is already built, so this round funds go-to-market, not a from-scratch build. It funds launch and ~two years of growth to cash-flow breakeven in 2029 — after which the business self-funds from profit.
Capital-efficient by design.
~$2.5–3M of software already exists (see replacement cost). One AI-run round takes it to break-even — reaching profitability without a forced follow-on.
Use of funds — ~$1.5M over ~30 months to breakeven
What the round costs in equity
Illustrative terms. Pre-money anchored to the ~$2.5–3M already-built asset plus the two-market opportunity, discounted for pre-revenue risk; final terms are set in negotiation. A standard ~10% ESOP option pool, if required, typically comes from the pre-money and would reduce the founder's retained stake accordingly. A larger $2.0M round would be ~25% at the same pre-money. MyRenoHQ is pre-revenue; the ramp and margins this round funds are estimates, not forecasts.
